The Quality-Control Timeline: From Specification to Shipment
Pre-shipment quality control is the last of several checkpoints, not the only one. Treating it as the sole safeguard is one of the most common — and most expensive — mistakes buyers make.
1. Specification and sample approval
Before any material is cut, the buyer and factory should agree the tech pack, measurement chart, colour standard, bill of materials and packaging specification, then approve a physical sample against them. 3. In-line or during-production checks
Spot checks during cutting, sewing, lasting or assembly catch problems while they are still cheap to correct — a stitch tension issue found on day one of sewing is a five-minute fix; found after packing, it can mean reworking an entire shipment.
4. Final random or agreed inspection

A final pre-shipment inspection samples a portion of a finished, already-packed order. It can catch problems in that sample and estimate the condition of the wider lot, but it cannot rebuild a wrong measurement grade across thousands of units or reverse a material substitution that happened weeks earlier. That is why the earlier stages matter as much as the final one.

Defect Classification: Critical, Major and Minor
Most inspection frameworks sort defects into three levels. The definitions below are general starting points — the specific classification for your product and market should be agreed in writing before production, since what counts as "major" for a technical sports jersey may be treated differently for a fashion-led occasion shoe.
- Critical defect: makes the product unsafe, non-compliant with an applicable regulation, or unusable for its intended purpose — for example, a sharp exposed component or a mislabelled fibre content on a regulated market.
- Major defect: is likely to affect saleability, function or the customer's acceptance of the product, even though it isn't a safety issue — for example, a visibly crooked logo placement or a heel that isn't level.
- Minor defect: is a small, often cosmetic variation unlikely to affect function or a typical customer's use of the product — for example, a slightly uneven stitch on an internal seam that isn't visible in normal wear.
AQL and Sampling, in Plain Language
Checking every single unit in a large order is often impractical. Sample inspection instead reviews a defined, statistically chosen portion of the order and uses the result to estimate the condition of the whole lot — that's different from checking every unit, and it carries a small, known risk of missing a problem that a full check would have caught.
Acceptable Quality Limit (AQL) generally represents the worst tolerable average defect rate a buyer is willing to treat as acceptable for a continuing series of production lots, expressed as a percentage or ratio. It is formalised internationally in standards such as ISO 2859-1 (also referenced as ANSI/ASQ Z1.4 in the United States). These standards set out sample sizes and acceptance/rejection numbers based on lot size, inspection level and the chosen AQL for each defect class.
What AQL does not mean: it is not a guarantee that every unit in a passed lot is defect-free, it is not a certification, and it is not a substitute for product safety testing. It is a sampling method for making a lot-level accept/reject decision under an agreed level of risk.

What to Do When an Inspection Fails
A failed or borderline inspection is a decision point, not an emergency. A calm, structured response protects both the order and the relationship with the factory.
- Pause shipment until the findings are reviewed — don't let logistics deadlines force a release decision.
- Identify the affected quantity — how many units, from which cartons or production batches, are involved.
- Separate isolated from systemic defects — a handful of units with a stray stitching fault is different from a pattern that suggests a process or material problem across the whole lot.
- Request evidence — photographs, the inspector's notes, and where possible a second look at a wider sample.
- Rework or replace where feasible — agree who performs the rework, the timeline, and how it will be reinspected.
- Reinspect the corrected units before they're added back into the shipment.
- Agree a commercial resolution for anything that can't be reworked in time — partial shipment, a price adjustment, or another agreed outcome.
- Document final shipment approval in writing, including who approved release and on what basis.
